HealthTrack's mobile app had strong core functionality but suffered from poor user retention. Only 23% of users were active after 30 days, and the onboarding completion rate was below 40%. The app needed a complete UX overhaul without disrupting the experience for loyal users.
We conducted extensive user research, identified key friction points, and implemented a phased redesign strategy. The new design focused on progressive disclosure, personalized onboarding, and gamification elements to drive daily engagement.

We began with a comprehensive research phase, conducting 24 user interviews and analyzing behavior data from over 50,000 active users. The data revealed three critical issues: confusing onboarding, overwhelming feature presentation, and lack of motivation to return daily.
Design Strategy
Based on our findings, we developed a three-pillar design strategy: simplify the first-time experience, surface the right features at the right time, and create compelling reasons to engage daily.
Streamlined Onboarding
We reduced the onboarding flow from 12 steps to 4, focusing on essential setup only. Advanced configuration was moved to contextual prompts that appear when relevant. This simple change increased completion rates from 40% to 72%.
Progressive Feature Disclosure
Instead of overwhelming users with all features at once, we implemented a progressive disclosure system. Features are introduced gradually as users become more engaged, reducing cognitive load and improving feature adoption.
- Day 1: Core tracking functionality only
- Day 3: Introduce goal setting based on collected data
- Week 2: Unlock social features and challenges
- Month 1: Advanced analytics and insights
Design System
We built a comprehensive design system from scratch, ensuring consistency across all touchpoints. The system includes 48 components, a flexible color system with accessibility built-in, and detailed documentation for the development team.
Results & Impact
The redesigned app launched in phases over 3 months, allowing us to iterate based on real user feedback. The results exceeded expectations: daily active users increased by 156%, and the app climbed from 3.6 to 4.8 stars on the App Store.
“Working with this team transformed our product. They didn't just make it prettier—they fundamentally changed how users interact with our app. The business impact has been incredible.”
